Splitting up Book for Podcast/Book Club Reading

Looking for advice on how to break up the book into sections for a podcast. For the Gunslinger, we did one chapter per podcast (so about 50 pages or so) and ended up with an hour-long episode for each. Doing each chapter seems too much, but each section would be longer. I have some ideas, but any others would be welcome.

Do you only read the book, or do you discuss it as well?

It is set up like book club. We read section of the book (chapter at a time for Dark Tower) and discuss themes, meanings, plot, etc. on the podcast. Give us a listen and tell us what you think.
